## The alarm you never wired between shipping and re-recording

Two responses to a UI that keeps moving are both wrong. The first is to never look: you record a demo, embed it, and learn it lies about the product only when a prospect emails to ask why the app looks nothing like the video. The second is to re-record everything on every ship, which nobody sustains past the second sprint. Drift detection is the missing middle — a cheap, automated signal that answers one question, did this release change something my demo shows, so that re-rendering becomes a decision you make on evidence instead of a chore you skip until it embarrasses you.

The reason [every product demo drifts out of date](/blog/why-product-demos-go-stale) is arithmetic, not neglect: a fast-shipping product alters a visible surface roughly twice a week, and a demo freezes one moment of it. Detection does not fix that. It moves the discovery from the worst possible auditor, a prospect mid-trial, to a build log that runs the day the change lands. The hard part is not noticing that pixels changed; anything can notice that. The hard part is noticing only the changes that matter, because a detector that pages you on every font-hinting shift gets muted inside a week, and a muted detector is the same as no detector.

## The drift-detection ladder, cheapest rung first

Change detection is not one technique but a ladder of them, and the rungs trade precision against blindness in opposite directions. The low rungs are cheap and quiet but see little; the high rungs see everything and cost you either money or a flood of false alarms. The move is to pick the lowest rung that still catches the failure you actually care about.

Rung 3 has a standard you can borrow wholesale. A demo cares about the same quantity a user does, whether the thing you were about to click moved, so a jump in element geometry or a CLS spike is a structural signal that ignores color entirely. ## Why a raw pixel diff pages you at three in the morning

Rung 4 is the one most teams reach for first and abandon fastest, because a per-pixel comparison cannot tell a real change from rendering noise. A Chromium bump re-hints every glyph; a live timestamp advances a minute; sub-pixel anti-aliasing repaints the soft edge of every letter. None of that is a product change, and all of it lights up red. The fix is not a sharper eye. It is one default and two knobs.

The default is anti-aliasing awareness. pixelmatch, the diff engine under most open-source setups, ignores anti-aliased pixels unless you opt back in: its `includeAA` flag defaults to false, so edge-pixel detection is on, and it judges color distance in the perceptual OKLab space rather than raw RGB ([pixelmatch, accessed July 2026](https://github.com/mapbox/pixelmatch)). Rung 6 buys back the judgment the pixels lack. ## A demo drifts on surfaces a component test never opens

A visual regression suite snapshots one component in one state. A demo is a path: it visits eight surfaces in order, drags a cursor along a route pinned to specific elements, and runs narration whose timing assumes each click lands where it did at record time. That structure changes what you watch. A moved button is not just an ugly frame; it is a cursor that now clicks empty space and a voiceover describing an action that did not happen. So the cheapest and most reliable drift signal for a demo is rung 1 aimed at the spec itself: does every selector the flow depends on still resolve against the live build?

This is the detection dividend of treating the [demo as a committed spec you regenerate rather than a recording you re-shoot](/blog/automated-product-demo-videos). A storyboard already names its selectors and navigations, so you can replay just the action-spec against the current app — no audio, no encode, no video — and get a pass or fail in seconds. ## Wire the check to the ship, then decide what red means

Detection only helps if it runs without anyone remembering to, and the two classes of signal want different triggers and different consequences. Fast, unambiguous checks, selector presence and DOM diffs, belong on every commit that touches a UI path, and a failure should be hard: a selector that no longer resolves is not a matter of taste. Slow, judgment-laden checks, pixel and perceptual diffs, belong on a nightly or on-demand run, and a difference should open a review rather than fail the build, because a human has to rule on whether the change was intended. One rung lives outside CI entirely. Some drift is not something you shipped — a third-party embed restyles itself, a feature flag flips, a CDN serves a new font — and the only place to catch it is the deployed page.
