The buyer decides the cut: a committee or a practitioner#
"B2B" and "PLG" get used as if they named two kinds of company, but for a demo video they name two kinds of viewer, and the viewer is what rewrites the edit. A sales-led B2B demo is watched by a buying group: Forrester's 2024 State of Business Buying counts 13 people in the average buying decision, with 89% of purchases crossing two or more departments, and 86% of deals stalling before anyone signs1. A product-led demo is watched by one person deciding, in the next thirty seconds, whether to sign up. ProductLed's own research claims 97% of modern buyers would rather try a product than talk to a sales rep2, a round number worth reading as directional, but pointed the same way as the harder data. Navattic's 2025 State of the Interactive Product Demo, built on over 28,000 demos, finds about 71% of top-performing interactive demos carry no form gate and demo-sourced leads making up 10 to 20% of inbound volume3: the self-serve buyer educates themselves long before anyone at your company learns their name.
Two viewers, two economics. The B2B view is expensive and there are few of them, so the demo can be long, tailored, and routed to a human. The PLG view is cheap and there are thousands, so the demo has to work cold, unattended, and in seconds. Everything below falls out of that split. The production playbook is the same for both cuts; what changes is where every dial lands.
Seven axes where a B2B cut and a PLG cut diverge#
Take one recording of one product and ask what a sales-led team and a product-led team would each do with it. They pull seven dials in opposite directions, and not one of the moves is a matter of taste. Each traces back to who is watching and what a deal is worth.

Read down either column and it describes a coherent object, which is the test: a B2B demo that opens with a cold start-free button, or a PLG demo that makes a solo developer sit through an admin-and-security chapter, is a cut aimed at the wrong buyer. Length, depth, and the protagonist#
The three dials that set the shape of the video move together. A PLG demo lives on a public surface, a pricing page, a feed, a README, where it competes for a click it has not earned, so it runs short and shows the fastest route to first value. Vidyard's 2025 benchmark of 943,305 videos put completion at 65% for a sub-minute clip, and Wistia's 2026 State of Video reports the same gradient across more than 13 million videos: the shorter the clip, the higher the share watched5. The self-serve buyer would rather click than watch anyway, and Navattic clocks the average hands-on demo at about two minutes4, so a PLG video's job is narrow: show the one move that makes the product click, then clear out of the way of the signup button.
A B2B demo has the opposite permission. It arrives after discovery, into a warm inbox, aimed at a committee that has already agreed to evaluate, so it can run two or three minutes and break into chapters for the stakeholders who each care about a different part. That is where the protagonist flips. A PLG demo's hero is the individual practitioner and the task in their hands; the product does the work and the viewer pictures themselves doing it in a minute. A B2B demo's hero is the buyer's organization and the outcome it purchases: the champion needs material to make the case internally, and IT, security, and procurement each need to see their own concern answered, which is why the B2B cut earns its extra depth and the PLG cut is punished for it. The deal economics that decide live versus recorded sit under the length call as well, since a longer async recording is cheap exactly where a rep-hour is not.
Narration, the ask, and the surface it lives on#
Point the microphone at the same screen and the two cuts say different sentences. A PLG narration is second person and instructional, "type a question here and get a chart, not a data-team ticket," because the viewer is about to do that very thing. A B2B narration frames the same click as a business outcome, what the workflow removes and what it returns in hours or dollars, because the person forwarding it is assembling a case, not learning a keystroke. Which story framework you hang that on changes the beats, but the motion sets the register.
The ask changes with it. A PLG demo ends on a self-serve door, start free or try it now, no human in the path, because the whole motion is built to let the buyer skip one. A B2B demo ends on a routed ask, book a call or see pricing for your team, because a 13-person committee carrying an 86% chance of stalling needs a rep to shepherd it, and the video's job is to earn that meeting rather than close in place. Then there is the surface. A PLG demo has to survive the places a buyer self-educates, a pricing page, a muted social autoplay, a GitHub README, an in-product tour, ungated and embeddable and captioned, because most of those play with the sound off. Gating a demo costs engagement here: Navattic measures roughly a 10% penalty, and a form on a PLG surface adds cost right where a cold visitor is most likely to leave. A B2B demo lives in the gated, asynchronous places instead: the sales email, the deal room, the Slack channel where a champion drops it for the rest of the buying group who never joined the call. If the choice on those surfaces is a video or a clickable tour, that trade is its own decision.
Personalization: an overlay for one buyer, a UI state for many#
The personalization dial is where teams either overspend or fool themselves. In a B2B motion the math supports real per-account tailoring: high ACV, a named committee, and few enough deals that rendering a variant with the prospect's name, their seeded data, and their actual use case earns back the effort. In a PLG motion the volume forbids it. You cannot hand-build a video that ten thousand cold visitors will see, and a name pasted over a mass-market clip is theater, not personalization. The honest PLG lever is segment-level: a different cut per persona or plan, where what changes is the workflow and the on-screen state, not a first name. Rendering that matrix from one storyboard is the only way per-segment tailoring pays for itself, and even then the line holds: changing the seeded data in the UI is personalization, changing the caption over it is decoration.
Most motions are hybrid, so cut both from one take#
Few companies are purely one or the other. The common shape is product-led acquisition with a sales-assisted expansion motion stacked on top: a solo developer signs up through the self-serve door, and six months later an account team is running a committee deal to roll the tool across the org. That company needs both cuts, the 45-second self-serve clip on the pricing page and the two-minute outcome-framed recording the rep forwards, and they are demos of the same product, often the same workflow.
Recording them as two separate hand-made takes doubles the work and, worse, doubles the maintenance bill when the UI moves, because now two videos rot instead of one. The cheaper structure is one recording of the workflow and two edits of it, so the PLG cut is a shorter, second-person, self-serve version of the B2B cut, re-voiced and re-trimmed rather than re-shot.
