Rank the mistakes by the audience each one bleeds#
Every list of demo-video mistakes treats them as a flat set of equally bad ideas. They are not equal. A defect that lands in the first three seconds is charged against everyone who pressed play; a defect in the last five seconds is charged against the handful still watching. So the honest way to order a demo's problems is not by how much they irritate you in review, it is by how many viewers each one actually costs, and that number is roughly the audience present when the mistake bites, multiplied by the chance it makes them leave.
Two published curves fix the size of "audience present." Completion falls with runtime: under a minute, 65% of viewers reach the end of a business video, and past twenty minutes only 20% do, across 943,305 videos recorded in 20241. And the crowd is up front: Facebook's advertiser guidance, cited in Vidyard's length research, puts 47% of a video's value in the first three seconds2. Put the two together and the ranking writes itself. The earlier a mistake bites, the fuller the room it empties.
That reframing pays off as a work order. You do not have ten equally urgent problems; you have one or two bleeding the entire audience and eight trimming the survivors. Fix in order of viewers lost, from the top down, and stop when the next fix costs more than the viewers it saves.

Read the "who is still watching" column as the whole argument. Rows one through four land while most of the audience is present, so they outweigh the bottom six combined. Row nine, a missing call to action, is a genuine mistake that costs almost no viewers, because by the final seconds only the survivors are there; it costs conversions, not views, which is why it sits low on a viewers-lost ranking and high on a revenue one. Row ten does not fit the model at all, and that is exactly why it goes last.
The front-loaded four: everyone is still watching when these bite#
A throat-clearing opening. The most expensive mistake is the one nearly every home-made demo makes: opening on a logo animation, a title card, or "Hi, I'm Sarah, and today I'll show you how our product helps your team." It spends the highest-value window in the runtime on content nobody came for, and on a muted autoplay the words are never heard anyway. The symptom is an early cliff, a sharp drop inside the first ten to fifteen seconds; YouTube names the survivors of that window your "intro," the percentage still watching after thirty seconds6. The remedy is to delete the greeting and open on the finished result, and choosing which of six openings replaces it is a decision worth its own page.
No captions on a muted surface. A landing hero, a feed clip, or a README loop starts on its own, before a viewer has opted into sound. In a survey of 5,616 US consumers, Verizon Media and Publicis Media found that 69% watch video with the sound off in public, that viewers are 80% more likely to finish a video when captions are present, and that half say captions matter specifically because they watch muted4. Ship a demo with no on-screen text and the pitch is mute to the majority, which is also why WCAG 2.2 makes captions a Level A requirement rather than a nicety. Wrong length for the placement. Length is not one number, it is a budget set by the surface, and overspending it bleeds viewers the whole way down the timeline: the median viewer of a marketing video leaves near the halfway mark, so the back half of a long take is watched by almost no one. The symptom is a completion rate under the benchmark for where the video lives, and the fix is a cut, not a re-shoot. An unreadable UI. If a muted viewer cannot tell what just happened on screen, the demo has failed silently. Tiny text captured at device-pixel-ratio 1, a full desktop crammed into a feed thumbnail, no punch-in on the control being clicked: each produces the same "what am I looking at" bounce, worst on mobile where the screen is a few inches wide. The symptom is a steep early drop concentrated on small screens; the fix is to zoom on each interaction and capture with pixel headroom, which decomposes into five deterministic transforms rather than a knack.
The middle band: mistakes that bleed the people who stayed#
The next five bite after the opening filter, so they cost fewer viewers, but they are where a competent demo quietly loses its warm audience.
Feature-tour ordering. Engagement is highest in the first quarter of the runtime, so a demo with no single job, one that pans across five features because they all exist, spreads its payoff thin and buries the good part past the point most people reach. The symptom is a mid-video valley in the retention curve where the interesting moment should be. The fix is structural: pick one job and run it from problem to proof, the discipline the end-to-end playbook puts at step one.
Dead air. Unedited footage is mostly waiting: a page spends the better part of a second loading, the pointer drifts toward the next control, the narrator stalls to find a word. Rendered faithfully, those gaps read as narrow dips at specific seconds. The fix is mechanical, not editorial, closing any idle span past roughly 400 milliseconds, and it is the same dead-time trim that separates a raw capture from a produced one.
A laggy cursor or unstable frame rate. Stutter is a trust signal. Jakob Nielsen's classic threshold is 0.1 second, "the limit for having the user feel that the system is reacting instantaneously"7; a pointer that jumps or footage that drops frames reads as the product being slow, even when the product is fine. The fix is to stop rendering captured jitter, drawing a synthetic pointer along an eased path and encoding at a constant frame rate.
Music louder than the voice. Loudness is a measured quantity, not a matter of taste: broadcast standardized on a programme target of -23 LUFS with a half-decibel tolerance8. A music bed mixed at or above the narration makes the narration unintelligible, and unlike the mistakes above it only bites sound-on viewers, a minority of first views, which is why it ranks eighth despite being fatal when it happens. The fix is to duck the bed well below the voice; the loudness arithmetic is worth a section of its own.
No call to action. A demo that ends on a fade to black wastes the one moment its most engaged viewers were ready to act. It costs almost no viewers, because only survivors reach the end, which is precisely why it is a conversion bug rather than a retention one. The fix is a single end-card ask, not a menu of five.
Stale UI: the mistake that costs nothing today and everything by Q3#
The tenth mistake breaks the ranking, and putting it last is the argument. Stale UI does not bite during a view at all. On the day you ship the demo, its retention curve is clean and its viewer cost is zero. Then the product ships, a button moves, a screen gets redesigned, and every viewer from that day forward watches a demo that quietly lies about the software it is selling. The cost is not a cliff in one curve; it is a slow credibility leak spread across every future view, invisible in the analytics until a prospect mentions that the product looks nothing like the video.
That is why it cannot be fixed by watching harder. A hand-recorded take has one repair for a moved button, which is to perform the entire demo again so the cursor, the voice, and the captions stay aligned. Define the demo as a spec and the repair is cheaper: change the line that moved and re-render. Your own retention curve tells you which ones you actually have, because the shape at each timestamp is a diagnosis. An early cliff in the first fifteen seconds indicts the opening. A valley in the middle marks dead air or a buried payoff. A late cliff is not a failure, it means the payoff already landed and you should end the video there; a flat stretch is a moment worth doing more of. Reading play rate, the drop-off curve, and assisted conversions turns those shapes into an instrument, so you fix the mistake the data points at rather than the one you happened to notice.
What that diagnosis is worth depends on how expensive your fixes are. When each correction means re-syncing a voice track and a cursor path around a hole, you will ship the flawed version, because the fix costs a full re-record.
